Fractional Leadership · Part-Time CMO

A part time CMO who owns the plan, the priorities and the numbers

What a part time CMO actually is

A part time CMO is a marketing leader who owns your strategy, your priorities and your numbers for a fixed slice of the week, indefinitely. Not a consultant who writes a plan and leaves. Not a contractor covering a gap. The seat is theirs; it is just not five days of it.

The distinction matters because three roles get sold under names that sound interchangeable and are not:

Interim CMO

Full-time hours, fixed term, holding a vacated seat until someone permanent starts. You are buying cover.

Part time CMO

An ongoing fraction of a week with no end date assumed. You are buying leadership you could not otherwise afford at full weight.

Fractional CMO

Usually the same arrangement as part time, named for the buyer who wants the word “fractional” on the invoice. Ask about hours and term, not the label.

If a proposal does not state hours per month and expected duration, you cannot compare it with another one. That is the first question to ask, before price.

When a part time CMO is the right call

The pattern is consistent. There is a marketing team, or at least a marketing person, and they are executing competently. What is missing is the layer above: someone deciding what not to do, what the number is, and which of six plausible directions the company is actually taking.

A part time CMO is the right call when:

  • Revenue is between roughly $2m and $30m and a full-time CMO salary would be the single largest line in the marketing budget.
  • You have execution capacity — in-house, agency or freelance — and no one directing it.
  • The founder or CEO is making marketing decisions by default and would rather not be.
  • Marketing spend exists but nobody can say what it returned.

It is the wrong call when you have no one to execute at all. A part time CMO with no team is a strategist writing documents, which is the outcome everyone says they do not want.

What the week actually looks like

At the common commitment — one to two days a week — the shape is usually: one standing session with the CEO or founder, one working session with whoever executes, and the rest on the work that only the leader can do. Positioning. The plan. The reporting. Vendor and agency decisions. Hiring briefs when the team needs to grow.

What it is not is availability on demand. If you need someone reachable every day, you are describing a different arrangement, and it should be priced as one.

What a part time CMO costs

In the US market, expect $3,000 to $15,000 a month depending on hours, company size and whether execution sits inside the scope or beside it. The low end of that range buys direction. The high end buys direction plus an operator who will build the systems themselves.

Compare it against the real cost of the alternative rather than the salary line. A full-time CMO at $220,000 costs closer to $280,000 once employment costs are counted, takes three to six months to hire, and carries a severance risk if the fit is wrong. A part time CMO starts in weeks and ends on notice.

Part time CMO versus a full-time hire

The honest trade is depth of attention against breadth of experience. A full-time CMO gives you every hour of their week and one company’s worth of pattern recognition. A part time CMO gives you a fraction of the hours and pattern recognition from several companies at once, which is worth more than it sounds when the question is “have you seen this before”.

The case for full-time gets stronger as the team grows. Once there are more than about six people in marketing, the management load alone justifies the seat.

How to brief one properly

Bring the number first. Not “grow the pipeline” — the specific figure, by when, and what it is measured in. Then bring the constraint: budget, headcount, the things that are politically or commercially off the table. A good part time CMO will push back on the number in the first fortnight if it is not reachable, and that conversation is the point.

Then agree what exists at the end. A plan is not a deliverable. A system your team can still run in six months is.

Two of the artefacts a part-time CMO produces early are free on this site: the marketing strategy template builds the one-page plan, and the marketing ROI calculator covers the arithmetic that plan gets judged on.

Frequently asked questions

Most engagements run one to two days a week, or roughly 30 to 60 hours a month. Below about 20 hours a month the role becomes advisory rather than accountable, which is a different purchase.

In practice, usually yes. The terms are used interchangeably in the market. Judge the arrangement on hours, term and who is on the account, not on which word the provider prefers.

Typically six to eighteen months. Shorter than that and there is no time to build anything; much longer and the question is usually whether the role should now be full-time in-house.

Yes, and it is often where the immediate return is. Agency relationships tend to drift when nobody on the client side owns the brief, the reporting or the decision to renew.

A short call is enough to tell whether a part time CMO is the right shape for your business.
